One of the most overlooked, yet highly impactful, areas of CFO advisory is consulting clients on how they collect their money. Payment processing—or the “business of money movement”—is the lifeblood of every small business. Yet, millions of business owners are unknowingly losing massive amounts of profit to hidden credit card fees, bloated tech stacks, and dangerous non-compliance penalties.

In a recent episode of Building the Premier Accounting Firm, host Roger Knecht sat down with Jimmy Moore, Co-Founder and CEO of Flow Business Solutions. Jimmy breaks down exactly how accounting professionals can add massive value to their clients by auditing their merchant services.

Here is your step-by-step guide to stepping into the CFO role by helping your clients optimize their payment processing and avoid devastating fines.

The 4 Pillars of Payment Advisory

When taking over as a CFO advisor, you should immediately audit your client’s merchant services. Jimmy recommends focusing on these four core pillars:

  1. Pricing Models: What is the effective rate the client is currently paying to process cards, and what pricing models are available to reduce that cost?

  2. PCI Compliance: Is the business securely storing data, or are they unknowingly violating data security standards and risking massive fines?

  3. Support: Does the client have a trusted, human advisor to call when their money doesn’t hit their bank account, or are they stuck in an automated phone tree?

  4. Tech Stack Integration: Is their point-of-sale (POS) system seamlessly integrated with their accounting ledger, payroll, and invoicing software, or are they manually entering data across five different platforms?

The “Visa Police” and Cash Discounting Compliance

Business owners are tired of eating the ever-increasing costs of credit card rewards programs. Consequently, millions of businesses have attempted to pass these fees onto consumers. The problem? Most are doing it illegally.

Visa (which holds roughly 52% of the market share) has deployed secret shoppers across the country to crack down on non-compliant businesses, issuing fines that start at $1,000 and can ultimately result in a revoked merchant account.

To keep your clients compliant, you must ensure they use one of the four approved payment models:

  • Surcharging: You can pass a surcharge along to the customer, but it is strictly capped at 3% and can only be applied to credit cards (not debit cards). Signage must be clearly posted.

  • Cash Discounting: This is where most businesses fail. You cannot simply tack 4% onto a bill at the register. To be compliant, the business must list the highest possible price on their menu or invoice, and then offer a discount if the customer pays with cash.

  • Dual Pricing: The most transparent and highly recommended method. The invoice or menu clearly displays two prices side-by-side: the Cash Price and the Card Price.

  • Convenience Fees: A flat dollar amount (not a percentage) tacked onto a transaction for the convenience of paying online (commonly used for utility bills or tuition).

Stopping the $1 Million Mistake

Why does ongoing CFO advisory matter? Because the payment processing industry is notorious for creeping fees.

Jimmy shared a story of an accounting firm that partnered with a direct processor and stopped paying attention to their statements. Over six years, their processing fees crept from an average of 2.5% up to a staggering 10%. By taking their eye off the ball, that single firm lost $1 million in hidden processing fees.

As a CFO advisor, your job is to monitor the effective rate (the total fees divided by the total processing volume) every three to six months. By catching profit leaks early, you justify your retainer fee tenfold.

Modernizing AR and Preventing “Friendly Fraud”

As bad actors get smarter, businesses are facing a massive spike in chargebacks—often referred to as “friendly fraud.”

If your client takes a chip-enabled credit card but chooses to swipe the magnetic stripe or manually key in the numbers instead of tapping or dipping the chip, they immediately assume the highest level of liability. If the customer issues a chargeback, the business will lose every single time.

Additionally, accountants should advise their clients on modernizing their accounts receivable. Sending a secure text-to-pay link rather than mailing a paper invoice or taking numbers over the phone speeds up payment collection by an average of 15 to 20 days.

Conclusion: Partnering for Success
