Episode Details

For many accounting professionals, the dream of running a highly profitable firm quickly turns into a grueling reality of 80-hour workweeks, putting out client fires, and endlessly cleaning up messy books just to file a historical tax return.

But it doesn’t have to be that way.

In a recent episode of Building the Premier Accounting Firm, host Roger Knecht sat down with Nancy Benet, CPA and Founder of Fixit Accounting. Nancy shared her incredible “burn the boats” journey of starting an accounting practice at age 45 with $650,000 in debt, and eventually scaling it into a highly systematized, multi-location CPA franchise.

If you are an accounting professional looking to reclaim your time, end the chaotic tax seasons, and transition from reactive compliance into proactive, high-ticket CFO advisory, here is Nancy’s blueprint for scaling a premier firm.

Meet the Expert: Nancy Benet

To help firm owners navigate this transition, host Roger Knecht sat down with Nancy Benet, CPA and Founder of Fixit Accounting. Nancy’s journey into the industry is the ultimate “burn the boats” story. After facing five failed businesses and finding herself $650,000 in debt at age 45, she decided to go all-in and build her accounting practice out of sheer necessity.

Today, she leads a highly systematized, multi-location CPA firm and franchise model in Florida that operates completely free of the chaotic 80-hour tax season. Her mission is to help both entrepreneurs and accounting firms move beyond messy books and reactive reporting, focusing instead on clear financial systems, strategic fractional CFO leadership, and high-ticket advisory.

1. Escape the “Generalist Trap”

When starting or trying to rapidly grow a firm, the most common mistake accountants make is operating from a place of scarcity. They act as generalists, taking on any client with a pulse and a checkbook.

Nancy warns that being a generalist makes your marketing incredibly difficult and ruins your operational efficiency. Every new client brings a different industry, a different software stack, and a new set of messy books to untangle.

The Fix: You must niche down. By focusing on a specific industry or a specific operational problem, your marketing becomes magnetic. You stop chasing clients and start attracting them, allowing you to build streamlined Standard Operating Procedures (SOPs) that apply to every account you bring on.

2. Master the Art of Delegation

Accountants are notoriously bad at relinquishing control. Because you have the technical expertise to do the bookkeeping, the tax prep, and the advisory work, it feels easier to just “do it yourself” rather than train someone else.

However, you cannot scale a business if you are the bottleneck. Nancy advises firm owners to start small to build their delegation muscle.

  • Hire an Assistant First: Bring on a virtual assistant or administrative professional to take the daily operational drag off your plate.

  • Hire Technicians Second: Once your admin is handled, hire a dedicated bookkeeper, followed by a tax preparer.

  • Focus on the Business: By delegating the compliance work, you free yourself up to act as the CEO, focusing on client acquisition and high-level advisory.

3. Shift from Hindsight to Foresight

To grow your revenue without exponentially growing your hours, you must move beyond compliance and into CFO advisory. The difference comes down to where you are looking:

  • Compliance (Hindsight): Looking backward at historical data to see what already happened.

  • Advisory (Foresight): Looking forward to create budgets, forecast cash flow, and identify where money is leaking and where growth opportunities exist.

Most business owners are overwhelmed by financial chaos. They don’t need a 15-page spreadsheet; they need an advisor to say, “Here are the two things we need to change this month to make your business more profitable.”

4. Leverage Strategic Partnerships

Many accountants hesitate to offer CFO or advisory services because they suffer from imposter syndrome or feel they lack the specific forecasting skills required.

Nancy’s solution is brilliant: You don’t have to be an island.

If you excel at compliance but want to offer high-ticket advisory packages, form a strategic partnership with an established fractional CFO. Through 1099 agreements or fee-sharing partnerships, you can collaborate to service the client together. You handle the historical bookkeeping and tax strategy, and your partner handles the forward-looking financial leadership. The client gets a comprehensive financial team, and your firm immediately adds a high-ticket revenue stream.

5. Niche into the Franchise Goldmine

As Fixit Accounting grew, Nancy found a highly lucrative niche: emerging franchisors.

Franchisors often experience rapid growth but lack the financial systems required to manage it. They need an accounting team to implement proper oversight, structure their software, ensure royalties are collected efficiently, and track profitability across dozens of locations. By stepping in to solve these complex, high-stakes operational issues, your firm becomes an indispensable partner to a rapidly scaling enterprise.

6. Prepare for the AI Revolution

The transition to advisory is no longer just a strategy for increasing profits—it is a matter of survival.

Artificial Intelligence is already automating routine data entry and basic compliance tasks. If your firm relies solely on labor-intensive bookkeeping, your margins will soon be squeezed. AI, however, cannot replace human judgment, empathy, and strategic decision-making.

By transitioning your firm into CFO advisory today, you position yourself as the “Human in the Loop”—an Accounting Agent Manager who leverages AI to do the heavy lifting while you provide the ultimate wisdom and guidance your clients desperately need.

Ready to Scale Your Accounting Firm?

You don’t have to navigate the growing pains of business ownership alone. If you want to build a highly profitable firm that runs smoothly year-round, it is time to invest in your systems and your leadership.
