The biggest mistake firm owners make is treating AI like a magic wand. They plug it in, hand off a complex advisory task, and get frustrated when the output is wrong.

To succeed with AI, you must shift your perspective. Think of your AI tools as a brand new, entry-level employee named “Adam the Intern.”

Adam is lightning-fast, highly ambitious, and eager to please—but he is also wildly overconfident and prone to making mistakes. You wouldn’t hire a human intern and immediately put them in charge of a complex tax strategy. The same rule applies to AI.

  • Start Small: Begin by giving “Adam” highly structured, low-risk tasks that already have solid Standard Operating Procedures (SOPs). Think bank reconciliations, credit card matching, and loan recs.

  • Proof the Work: Because you are a seasoned expert in these baseline tasks, you can quickly review the AI’s output, spot the errors, and correct them.

  • Coach the Bot: When the AI fails, you must teach it the exceptions. Once it masters the basic reconciliations, you can give it a “gold star” and start training it on the next level of complexity.

Step 2: Accept the “Time-Saving” Myth

Software vendors love to promise that AI will save you 10 hours a week from day one. Tyler warns firm owners to expect the exact opposite.

When you first implement AI, your labor costs will likely increase. Why? Because your staff is spending their time training the bots, setting up error-handling protocols, and fixing initial mistakes. You are investing heavy upfront labor to build a system that runs autonomously later.

As Tyler puts it: “You have to slow down to speed up.” It takes two to three months of rigorous coaching before your AI agents are ready to run independently. However, once “Adam” is fully trained, the ROI is undeniable. AI doesn’t get sick, it doesn’t charge overtime, and it won’t quit to work for a competitor in three years.

Step 3: Settle the “Build vs. Buy” Debate

With the rise of tools like Claude and ChatGPT, many firm owners are tempted to “vibe code” their own proprietary AI applications. While custom-coding a tool that syncs your CRM, emails, and GL sounds incredible, Tyler strongly advises against it for scaling firms.

Why Buying Beats Building:

  • The IT Trap: If you build a custom AI module and it breaks at 9:00 PM on a Friday during tax season, you are the IT support guy. You will become a full-time programmer instead of a CEO.

  • Security & Innovation: Hackers are getting smarter. Third-party providers (like Ramp, Double, or Finoptimal) have dedicated engineering teams working 24/7 to update security protocols and innovate new features.

  • Agility: In the past, buying third-party software meant you were handcuffed to that vendor. Today, data is highly portable. You can easily scrape your data and move to a better AI vendor if one emerges.

Step 4: Protect Your Firm’s Valuation

Implementing proprietary, custom-built AI doesn’t just eat up your weekend—it can actively destroy your exit strategy.

When you decide to sell your CPA firm, acquiring firms look for smooth, turnkey transitions. If your entire business runs on custom code that only you know how to fix, the business is completely dependent on you. It is no longer an independent asset; it’s a liability to the buyer.
