It is one of the most frustrating paradoxes in the entrepreneurial world: a business owner receives a profit and loss (P&L) statement showing hundreds of thousands of dollars in net profit, yet they do not have enough money in the bank to make payroll.

How does a highly profitable business run completely out of cash?

In this episode of Building the Premier Accounting Firm, host Roger Knecht sat down with business and cash flow expert David Safeer to unpack this dangerous phenomenon. Coming from a corporate background, David realized early on that traditional accounting methodologies often fail small businesses. He breaks down why accrual accounting can create a “profit illusion” and shares exactly how accounting professionals can help their clients survive financial distress.

Here is why profitable businesses go bankrupt—and the cash flow strategies needed to prevent it.

The Illusion of Accrual Accounting

Accounting is often called the “language of business,” but David argues that it is actually the language of big business. When forced onto small businesses, accrual accounting can obscure reality.

Accrual accounting relies on the “going concern” theory, matching revenues and expenses to specific periods regardless of when the cash actually changes hands. This creates theoretical numbers. As David bluntly puts it: profit is a made-up accounting term. You cannot go to the supermarket and buy dinner with profits; you have to use cash.

For example, rapid sales growth can easily dig a financial hole. If a business lands a massive new contract, they might have to hire staff and buy inventory months before the first invoice is paid. On an accrual basis, the company looks incredibly profitable and growing. In reality, their cash reserves are draining rapidly, putting them at risk of collapse.

The Solution: The 13-Week Cash Flow Projection

To bridge the gap between theoretical profit and real-world survival, business owners must look beyond the P&L and implement a 13-week cash flow projection.

This is the gold standard for cash management (and the exact document a bank will ask for if a business is in trouble). It requires starting with accurate, timely bookkeeping and mapping out all cash flowing in and out over the next quarter.

Critically, this projection tracks the “hidden” cash movements that never show up as expenses on a P&L, such as:

  • Paying down the principal on a loan.

  • Owner draws and distributions.

  • Purchasing heavy inventory (an asset swap, not an expense).

A 13-week projection acts as an early warning system, allowing owners to spot cash deficits five or six weeks in advance so they can pivot before disaster strikes.

Uncovering Hidden Cash (Advanced Strategies)

When a business is backed into a corner, survival depends on managing cash creatively. David has documented over 239 specific cash flow strategies, but a few key tactics can provide immediate relief:

  • Audit Subscriptions: Look closely at recurring expenses. David recalls one highly profitable company where the owner uncovered $14,000 a month in unused, forgotten subscriptions.

  • Liquidate Paid-in-Full Assets: Cash is often trapped in unused inventory or heavy equipment. If a business needs to make payroll, selling an unused diesel generator or discounting excess inventory to a competitor can provide an instant cash injection.

  • Leverage Cashback Debit Cards: While credit cards carry high risks, there are specialized cashback debit cards (available in the US and Canada) that provide risk-free returns. Earning 1% back on heavy debit spending can easily increase a tight net profit margin from 5% to 6%.

A Warning on Short-Term Gains: Desperate businesses often discount their receivables to get cash in the door faster. While this works to make payroll today, it permanently reduces long-term cash flow. Business owners must understand the duality of these strategies: short-term gain often equals long-term pain.

The Emotional Toll and the “Bedside Manner”

Running out of cash is not just a math problem; it is emotionally devastating. Small business owners carry the weight of their employees’ livelihoods, their suppliers’ stability, and their own family’s financial security on their shoulders.

When an accounting professional steps in to help, they must have an empathetic “bedside manner.” Accountants must ditch the intimidating financial jargon, use plain language, and reassure the business owner that their struggles are incredibly common. Simply showing a stressed founder a clear cash flow model can instantly reduce their tension and restore their hope.

Shifting to Cash Flow Advisory Services

For bookkeepers and accountants, guiding clients through cash flow crises presents a massive opportunity to transition into highly paid advisory roles.

Rather than just reporting historical data, you can package your services to include structured, monthly cash flow meetings. By consistently bringing one or two new cash-saving strategies to the table, you transition from being an operational cost to a measurable ROI. David shared a case study of an accounting firm that moved a trucking client from an $1,800/month compliance contract to a $5,000/month advisory retainer—simply by helping the owner manage their cash and maximize profitability.

If a business wants to survive, it must stop treating accounting reports as the ultimate measure of health and start managing raw cash. By building clear projections, finding hidden liquidity, and relying on trusted advisors, business owners can stop losing sleep and start building sustainable success.
