The Trap of Efficiency vs. Effectiveness in Accounting

Defining the Difference (Speed vs. Quality)

We live in an era of AI and automation, but we have sacrificed effectiveness for efficiency. Granados explains the critical difference: efficient is based on speed, while effective is based on the quality of the outcome.

For example, you could text your spouse that you love them; it is fast and highly efficient. However, it is nowhere near as effective as looking them in the eyes and telling them before bed. In an accounting firm, prioritizing speed to process more returns might make you efficient, but if the quality of your client service drops, you are no longer effective.

How “Status Quo” is Hurting Your Firm

During tax season, constant chaos is often accepted as the norm. Granados warns that we have started to accept the “status quo” as good simply because it isn’t visibly failing. A high performer might win a race against a slow crowd and assume they are fast, but an optimal performer compares their output to their own true potential.

Stop the “Constant Catch-Up”: The Power of Expectation Management

Training Your Clients (Instead of Them Training You)

Expectation management is where most accountants fall short. If you drop everything you are doing for your other hundred clients every time a single client sends an email, you are letting them dictate your workflow.

Granados uses the airline industry as an example of brilliant expectation management. Airlines noticed delays, so they shifted passenger expectations by adding 20 minutes to standard flight times. When a flight lands “five minutes early” on paper, it’s actually 15 minutes later than it would have been a decade ago, but the customer is thrilled because their expectations were managed.

Accountants must do the same. Lay out a clear communication system during client onboarding, set realistic turnaround times, and institute an additional fee for genuine emergency requests.

The 80% Rule: Why Running at 100% Capacity Leads to Burnout

The Inefficiency Epidemic

Most people naturally operate at about 40% capacity because of inefficiencies. However, when crunch time hits, accountants try to push to 100%. Think of yourself like a car engine: if you are constantly redlining at 100%, the engine will break, no matter how expensive or well-built the car is.

To achieve optimal performance, the rule of thumb is to do 100% of your responsibilities at 80% of your effort. You are warmed up, moving fast, and producing quality work, but you have left enough in the tank to keep going.

Creating Margin in Your Work Week

Accountants are great at finding margin in a ledger, but they often fail to create margin in their own lives. If you block out a 40-hour work week but realistically need to spend two hours a day communicating with clients, you instantly lose 10 hours of production time.

This is where the 80/20 Principle of Planning comes into play. You can plan 80% of your life, but 20% is unpredictable. If you don’t effectively manage the 80% you can control, that 20% of chaos will feel completely unmanageable.

Bridging Intention and Structure (The LP System)

Why Willpower Always Fails

No one accidentally becomes fulfilled. You may have the best intentions to scale your firm or improve your health, but human willpower fades. Time, roadblocks, and challenges quickly override good intentions if you lack structure.

This is why Granados utilizes the “LP System”—a set of nine questions reviewed weekly that bridges the gap between intention (your purpose) and structure (your repeatable process). It creates a loop of perpetual development, allowing your systems to carry the weight when your willpower needs a break.

Evolving Your Leadership Style

To grow a premier accounting firm, your leadership must evolve through four stages:

  1. The Drill Sergeant: “Do what I say or die trying.”

  2. The Cheerleader: “Everything is great!” (But offers no real help)

  3. The Teacher: Provides knowledge, which is easily accessible online today

  4. The Architect: Uses natural laws to build what’s needed to bridge performance gaps

You must strive to be the Architect. Identify the gaps between where your team is and where they need to be, and build the structures that allow them to cross that bridge successfully.
