Your Budget is Wrong: Why Most Forecasts Fail (and How AI Changes Everything) – Matt Putra

As markets shift and technology accelerates, relying on a static document created in October to make decisions in May is a recipe for stalled growth.

Roger Knecht recently sat down with Matt Putra, Founder and CEO of EightX, to discuss why the most successful founders are abandoning traditional budgeting in favor of Driver-Based Forecasting and AI-driven operations.

The Shift to Driver-Based Forecasting

Most businesses forecast by simply adding a percentage to last year’s revenue. Matt Putra argues this is a mistake because it doesn’t account for the “why” behind the numbers.

A truly effective model is driver-based, meaning it breaks down revenue into actionable variables like foot traffic, purchase rates, and unit costs. One of the biggest hurdles for scaling founders is information overload. While many firms offer complex dashboards, Putra suggests a simpler approach: the Scorecard.

To determine what belongs on your scorecard, Putra uses the “Tropical Island” analogy:

“Imagine you are on a remote island with no Wi-Fi, and a boat delivers a letter once a month containing only 5 to 15 metrics. If a metric is green, you stay on the island; if it’s red, you must get on the boat and go home to fix the business.”

By focusing on these “Red/Green” indicators—such as cash balance, marketing efficiency, and LTV—founders can share the management load with their team rather than being buried in data.

The 2026 AI Ultimatum: Adapt or Obsolete

The most provocative part of the discussion centered on the rapid integration of Artificial Intelligence. Putra’s warning for accounting professionals and founders is clear: if you aren’t in the top 10% of AI adopters, you risk losing your business within the next year.

AI is no longer just a “nice-to-have” tool; it is becoming the backbone of efficient operations. Putra highlighted two immediate applications:

  1. AI Sales Coaching: Agents that analyze call transcripts in real-time to provide instant feedback on script adherence.

  2. Data Agents: AI that reads CRM and Stripe data to answer complex financial questions instantly, eliminating the need for manual reporting.
